Problem-solving is a mental process that involves discovering, analyzing, and solving problems. The ultimate goal of problem-solving is to overcome obstacles and find a solution that best resolves the issue.

The best strategy for solving a problem depends largely on the unique situation. In some cases, people are better off learning everything they can about the issue and then using factual knowledge to come up with a solution. In other instances, creativity and insight are the best options.

It is not necessary to follow problem-solving steps sequentially, It is common to skip steps or even go back through steps multiple times until the desired solution is reached.

In order to correctly solve a problem, it is often important to follow a series of steps. Researchers sometimes refer to this as the problem-solving cycle. While this cycle is portrayed sequentially, people rarely follow a rigid series of steps to find a solution.

The following steps include developing strategies and organizing knowledge.

1. Identifying the Problem

While it may seem like an obvious step, identifying the problem is not always as simple as it sounds. In some cases, people might mistakenly identify the wrong source of a problem, which will make attempts to solve it inefficient or even useless.

Some strategies that you might use to figure out the source of a problem include :

  • Asking questions about the problem
  • Breaking the problem down into smaller pieces
  • Looking at the problem from different perspectives
  • Conducting research to figure out what relationships exist between different variables

2. Defining the Problem

After the problem has been identified, it is important to fully define the problem so that it can be solved. You can define a problem by operationally defining each aspect of the problem and setting goals for what aspects of the problem you will address

At this point, you should focus on figuring out which aspects of the problems are facts and which are opinions. State the problem clearly and identify the scope of the solution.

3. Forming a Strategy

After the problem has been identified, it is time to start brainstorming potential solutions. This step usually involves generating as many ideas as possible without judging their quality. Once several possibilities have been generated, they can be evaluated and narrowed down.

The next step is to develop a strategy to solve the problem. The approach used will vary depending upon the situation and the individual's unique preferences. Common problem-solving strategies include heuristics and algorithms.

  • Heuristics are mental shortcuts that are often based on solutions that have worked in the past. They can work well if the problem is similar to something you have encountered before and are often the best choice if you need a fast solution.
  • Algorithms are step-by-step strategies that are guaranteed to produce a correct result. While this approach is great for accuracy, it can also consume time and resources.

Heuristics are often best used when time is of the essence, while algorithms are a better choice when a decision needs to be as accurate as possible.

4. Organizing Information

Before coming up with a solution, you need to first organize the available information. What do you know about the problem? What do you not know? The more information that is available the better prepared you will be to come up with an accurate solution.

When approaching a problem, it is important to make sure that you have all the data you need. Making a decision without adequate information can lead to biased or inaccurate results.

5. Allocating Resources

Of course, we don't always have unlimited money, time, and other resources to solve a problem. Before you begin to solve a problem, you need to determine how high priority it is.

If it is an important problem, it is probably worth allocating more resources to solving it. If, however, it is a fairly unimportant problem, then you do not want to spend too much of your available resources on coming up with a solution.

At this stage, it is important to consider all of the factors that might affect the problem at hand. This includes looking at the available resources, deadlines that need to be met, and any possible risks involved in each solution. After careful evaluation, a decision can be made about which solution to pursue.

6. Monitoring Progress

After selecting a problem-solving strategy, it is time to put the plan into action and see if it works. This step might involve trying out different solutions to see which one is the most effective.

It is also important to monitor the situation after implementing a solution to ensure that the problem has been solved and that no new problems have arisen as a result of the proposed solution.

Effective problem-solvers tend to monitor their progress as they work towards a solution. If they are not making good progress toward reaching their goal, they will reevaluate their approach or look for new strategies .

7. Evaluating the Results

After a solution has been reached, it is important to evaluate the results to determine if it is the best possible solution to the problem. This evaluation might be immediate, such as checking the results of a math problem to ensure the answer is correct, or it can be delayed, such as evaluating the success of a therapy program after several months of treatment.

Once a problem has been solved, it is important to take some time to reflect on the process that was used and evaluate the results. This will help you to improve your problem-solving skills and become more efficient at solving future problems.

You can become a better problem solving by:

  • Practicing brainstorming and coming up with multiple potential solutions to problems
  • Being open-minded and considering all possible options before making a decision
  • Breaking down problems into smaller, more manageable pieces
  • Asking for help when needed
  • Researching different problem-solving techniques and trying out new ones
  • Learning from mistakes and using them as opportunities to grow

It's important to communicate openly and honestly with your partner about what's going on. Try to see things from their perspective as well as your own. Work together to find a resolution that works for both of you. Be willing to compromise and accept that there may not be a perfect solution.

Take breaks if things are getting too heated, and come back to the problem when you feel calm and collected. Don't try to fix every problem on your own—consider asking a therapist or counselor for help and insight.

If you've tried everything and there doesn't seem to be a way to fix the problem, you may have to learn to accept it. This can be difficult, but try to focus on the positive aspects of your life and remember that every situation is temporary. Don't dwell on what's going wrong—instead, think about what's going right. Find support by talking to friends or family. Seek professional help if you're having trouble coping.

Before you can move towards finding the right solution for a given problem, you first need to identify and define the problem you wish to solve. 

Here, you want to clearly articulate what the problem is and allow your group to do the same. Remember that everyone in a group is likely to have differing perspectives and alignment is necessary in order to help the group move forward. 

Identifying a problem accurately also requires that all members of a group are able to contribute their views in an open and safe manner. It can be scary for people to stand up and contribute, especially if the problems or challenges are emotive or personal in nature. Be sure to try and create a psychologically safe space for these kinds of discussions.

Remember that problem analysis and further discussion are also important. Not taking the time to fully analyze and discuss a challenge can result in the development of solutions that are not fit for purpose or do not address the underlying issue.

Successfully identifying and then analyzing a problem means facilitating a group through activities designed to help them clearly and honestly articulate their thoughts and produce usable insight.

With this data, you might then produce a problem statement that clearly describes the problem you wish to be addressed and also state the goal of any process you undertake to tackle this issue.  

Finding solutions is the end goal of any process. Complex organizational challenges can only be solved with an appropriate solution but discovering them requires using the right problem-solving tool.

After you’ve explored a problem and discussed ideas, you need to help a team discuss and choose the right solution. Consensus tools and methods such as those below help a group explore possible solutions before then voting for the best. They’re a great way to tap into the collective intelligence of the group for great results!

Remember that the process is often iterative. Great problem solvers often roadtest a viable solution in a measured way to see what works too. While you might not get the right solution on your first try, the methods below help teams land on the most likely to succeed solution while also holding space for improvement.

Every effective problem solving process begins with an agenda . A well-structured workshop is one of the best methods for successfully guiding a group from exploring a problem to implementing a solution.

Tips for more effective problem solving

Problem-solving activities are only one part of the puzzle. While a great method can help unlock your team’s ability to solve problems, without a thoughtful approach and strong facilitation the solutions may not be fit for purpose.

Let’s take a look at some problem-solving tips you can apply to any process to help it be a success!

Clearly define the problem

Jumping straight to solutions can be tempting, though without first clearly articulating a problem, the solution might not be the right one. Many of the problem-solving activities below include sections where the problem is explored and clearly defined before moving on.

This is a vital part of the problem-solving process and taking the time to fully define an issue can save time and effort later. A clear definition helps identify irrelevant information and it also ensures that your team sets off on the right track.

Don’t jump to conclusions

It’s easy for groups to exhibit cognitive bias or have preconceived ideas about both problems and potential solutions. Be sure to back up any problem statements or potential solutions with facts, research, and adequate forethought.

The best techniques ask participants to be methodical and challenge preconceived notions. Make sure you give the group enough time and space to collect relevant information and consider the problem in a new way. By approaching the process with a clear, rational mindset, you’ll often find that better solutions are more forthcoming.  

Try different approaches  

Problems come in all shapes and sizes and so too should the methods you use to solve them. If you find that one approach isn’t yielding results and your team isn’t finding different solutions, try mixing it up. You’ll be surprised at how using a new creative activity can unblock your team and generate great solutions.

Don’t take it personally 

Depending on the nature of your team or organizational problems, it’s easy for conversations to get heated. While it’s good for participants to be engaged in the discussions, ensure that emotions don’t run too high and that blame isn’t thrown around while finding solutions.

You’re all in it together, and even if your team or area is seeing problems, that isn’t necessarily a disparagement of you personally. Using facilitation skills to manage group dynamics is one effective method of helping conversations be more constructive.

Get the right people in the room

Your problem-solving method is often only as effective as the group using it. Getting the right people on the job and managing the number of people present is important too!

If the group is too small, you may not get enough different perspectives to effectively solve a problem. If the group is too large, you can go round and round during the ideation stages.

Creating the right group makeup is also important in ensuring you have the necessary expertise and skillset to both identify and follow up on potential solutions. Carefully consider who to include at each stage to help ensure your problem-solving method is followed and positioned for success.

Document everything

The best solutions can take refinement, iteration, and reflection to come out. Get into a habit of documenting your process in order to keep all the learnings from the session and to allow ideas to mature and develop. Many of the methods below involve the creation of documents or shared resources. Be sure to keep and share these so everyone can benefit from the work done!

Bring a facilitator 

Facilitation is all about making group processes easier. With a subject as potentially emotive and important as problem-solving, having an impartial third party in the form of a facilitator can make all the difference in finding great solutions and keeping the process moving. Consider bringing a facilitator to your problem-solving session to get better results and generate meaningful solutions!

It takes time and practice to be an effective problem solver. While some roles or participants might more naturally gravitate towards problem-solving, it can take development and planning to help everyone create better solutions.

1. Six Thinking Hats

Individual approaches to solving a problem can be very different based on what team or role an individual holds. It can be easy for existing biases or perspectives to find their way into the mix, or for internal politics to direct a conversation.

Six Thinking Hats is a classic method for identifying the problems that need to be solved and enables your team to consider them from different angles, whether that is by focusing on facts and data, creative solutions, or by considering why a particular solution might not work.

Like all problem-solving frameworks, Six Thinking Hats is effective at helping teams remove roadblocks from a conversation or discussion and come to terms with all the aspects necessary to solve complex problems.

2. Lightning Decision Jam

Featured courtesy of Jonathan Courtney of AJ&Smart Berlin, Lightning Decision Jam is one of those strategies that should be in every facilitation toolbox. Exploring problems and finding solutions is often creative in nature, though as with any creative process, there is the potential to lose focus and get lost.

Unstructured discussions might get you there in the end, but it’s much more effective to use a method that creates a clear process and team focus.

In Lightning Decision Jam, participants are invited to begin by writing challenges, concerns, or mistakes on post-its without discussing them before then being invited by the moderator to present them to the group.

From there, the team vote on which problems to solve and are guided through steps that will allow them to reframe those problems, create solutions and then decide what to execute on. 

By deciding the problems that need to be solved as a team before moving on, this group process is great for ensuring the whole team is aligned and can take ownership over the next stages.

Here’s the most effective solution I’ve found: Replace all open, unstructured discussion with a clear process. What to use this exercise for: Anything which requires a group of people to make decisions, solve problems or discuss challenges. It’s always good to frame an LDJ session with a broad topic, here are some examples: The conversion flow of our checkout Our internal design process How we organise events Keeping up with our competition Improving sales flow

3. Problem Definition Process

While problems can be complex, the problem-solving methods you use to identify and solve those problems can often be simple in design. 

By taking the time to truly identify and define a problem before asking the group to reframe the challenge as an opportunity, this method is a great way to enable change.

Begin by identifying a focus question and exploring the ways in which it manifests before splitting into five teams who will each consider the problem using a different method: escape, reversal, exaggeration, distortion or wishful. Teams develop a problem objective and create ideas in line with their method before then feeding them back to the group.

This method is great for enabling in-depth discussions while also creating space for finding creative solutions too!

4. The 5 Whys 

Sometimes, a group needs to go further with their strategies and analyze the root cause at the heart of organizational issues. An RCA or root cause analysis is the process of identifying what is at the heart of business problems or recurring challenges. 

The 5 Whys is a simple and effective method of helping a group go find the root cause of any problem or challenge and conduct analysis that will deliver results. 

By beginning with the creation of a problem statement and going through five stages to refine it, The 5 Whys provides everything you need to truly discover the cause of an issue.

As the title suggests, the group defines a problems, then asks the question “why” five times, often using the resulting explanation as a starting point for creative problem solving.

5. World Cafe

World Cafe is a simple but powerful facilitation technique to help bigger groups to focus their energy and attention on solving complex problems.

World Cafe enables this approach by creating a relaxed atmosphere where participants are able to self-organize and explore topics relevant and important to them which are themed around a central problem-solving purpose. Create the right atmosphere by modeling your space after a cafe and after guiding the group through the method, let them take the lead!

Making problem-solving a part of your organization’s culture in the long term can be a difficult undertaking. More approachable formats like World Cafe can be especially effective in bringing people unfamiliar with workshops into the fold.

6. Discovery & Action Dialogue (DAD)

One of the best approaches is to create a safe space for a group to share and discover practices and behaviors that can help them find their own solutions.

With DAD, you can help a group choose which problems they wish to solve and which approaches they will take to do so. It’s great at helping remove resistance to change and can help get buy-in at every level too!

This process of enabling frontline ownership is great in ensuring follow-through and is one of the methods you will want in your toolbox as a facilitator.

Discovery & Action Dialogue (DAD)   #idea generation   #liberating structures   #action   #issue analysis   #remote-friendly   DADs make it easy for a group or community to discover practices and behaviors that enable some individuals (without access to special resources and facing the same constraints) to find better solutions than their peers to common problems. These are called positive deviant (PD) behaviors and practices. DADs make it possible for people in the group, unit, or community to discover by themselves these PD practices. DADs also create favorable conditions for stimulating participants’ creativity in spaces where they can feel safe to invent new and more effective practices. Resistance to change evaporates as participants are unleashed to choose freely which practices they will adopt or try and which problems they will tackle. DADs make it possible to achieve frontline ownership of solutions.

7. Design Sprint 2.0

Want to see how a team can solve big problems and move forward with prototyping and testing solutions in a few days? The Design Sprint 2.0 template from Jake Knapp, author of Sprint, is a complete agenda for a with proven results.

Developing the right agenda can involve difficult but necessary planning. Ensuring all the correct steps are followed can also be stressful or time-consuming depending on your level of experience.

Use this complete 4-day workshop template if you are finding there is no obvious solution to your challenge and want to focus your team around a specific problem that might require a shortcut to launching a minimum viable product or waiting for the organization-wide implementation of a solution.

8. Open space technology

Open space technology- developed by Harrison Owen – creates a space where large groups are invited to take ownership of their problem solving and lead individual sessions. Open space technology is a great format when you have a great deal of expertise and insight in the room and want to allow for different takes and approaches on a particular theme or problem you need to be solved.

Start by bringing your participants together to align around a central theme and focus their efforts. Explain the ground rules to help guide the problem-solving process and then invite members to identify any issue connecting to the central theme that they are interested in and are prepared to take responsibility for.

Once participants have decided on their approach to the core theme, they write their issue on a piece of paper, announce it to the group, pick a session time and place, and post the paper on the wall. As the wall fills up with sessions, the group is then invited to join the sessions that interest them the most and which they can contribute to, then you’re ready to begin!

Everyone joins the problem-solving group they’ve signed up to, record the discussion and if appropriate, findings can then be shared with the rest of the group afterward.

Individual and group perspectives are incredibly important, but what happens if people are set in their minds and need a change of perspective in order to approach a problem more effectively?

Flip It is a method we love because it is both simple to understand and run, and allows groups to understand how their perspectives and biases are formed. 

Participants in Flip It are first invited to consider concerns, issues, or problems from a perspective of fear and write them on a flip chart. Then, the group is asked to consider those same issues from a perspective of hope and flip their understanding.  

No problem and solution is free from existing bias and by changing perspectives with Flip It, you can then develop a problem solving model quickly and effectively.

Flip It!   #gamestorming   #problem solving   #action   Often, a change in a problem or situation comes simply from a change in our perspectives. Flip It! is a quick game designed to show players that perspectives are made, not born.

10. The Creativity Dice

One of the most useful problem solving skills you can teach your team is of approaching challenges with creativity, flexibility, and openness. Games like The Creativity Dice allow teams to overcome the potential hurdle of too much linear thinking and approach the process with a sense of fun and speed. 

In The Creativity Dice, participants are organized around a topic and roll a dice to determine what they will work on for a period of 3 minutes at a time. They might roll a 3 and work on investigating factual information on the chosen topic. They might roll a 1 and work on identifying the specific goals, standards, or criteria for the session.

Encouraging rapid work and iteration while asking participants to be flexible are great skills to cultivate. Having a stage for idea incubation in this game is also important. Moments of pause can help ensure the ideas that are put forward are the most suitable.

To be creative, you should approach the problem (or the opportunity) from different points of view. You should leave a thought hanging in mid-air and move to another. This skipping around prevents premature closure and lets your brain incubate one line of thought while you consciously pursue another.

11. Fishbone Analysis

Organizational or team challenges are rarely simple, and it’s important to remember that one problem can be an indication of something that goes deeper and may require further consideration to be solved.

Fishbone Analysis helps groups to dig deeper and understand the origins of a problem. It’s a great example of a root cause analysis method that is simple for everyone on a team to get their head around. 

Participants in this activity are asked to annotate a diagram of a fish, first adding the problem or issue to be worked on at the head of a fish before then brainstorming the root causes of the problem and adding them as bones on the fish. 

Using abstractions such as a diagram of a fish can really help a team break out of their regular thinking and develop a creative approach.

12. Problem Tree 

Encouraging visual thinking can be an essential part of many strategies. By simply reframing and clarifying problems, a group can move towards developing a problem solving model that works for them. 

In Problem Tree, groups are asked to first brainstorm a list of problems – these can be design problems, team problems or larger business problems – and then organize them into a hierarchy. The hierarchy could be from most important to least important or abstract to practical, though the key thing with problem solving games that involve this aspect is that your group has some way of managing and sorting all the issues that are raised.

Once you have a list of problems that need to be solved and have organized them accordingly, you’re then well-positioned for the next problem solving steps.

13. SWOT Analysis

Chances are you’ve heard of the SWOT Analysis before. This problem-solving method focuses on identifying strengths, weaknesses, opportunities, and threats is a tried and tested method for both individuals and teams.

Start by creating a desired end state or outcome and bare this in mind – any process solving model is made more effective by knowing what you are moving towards. Create a quadrant made up of the four categories of a SWOT analysis and ask participants to generate ideas based on each of those quadrants.

Once you have those ideas assembled in their quadrants, cluster them together based on their affinity with other ideas. These clusters are then used to facilitate group conversations and move things forward.

Not every problem-solving approach is right for every challenge, and deciding on the right method for the challenge at hand is a key part of being an effective team.

The Agreement Certainty matrix helps teams align on the nature of the challenges facing them. By sorting problems from simple to chaotic, your team can understand what methods are suitable for each problem and what they can do to ensure effective results.

We’ve found it particularly if you are having issues with recurring problems in your organization and want to go deeper in understanding the root cause.

The combination of two questions makes it possible to easily sort challenges into four categories: simple, complicated, complex , and chaotic .  A problem is simple when it can be solved reliably with practices that are easy to duplicate.  It is complicated when experts are required to devise a sophisticated solution that will yield the desired results predictably.  A problem is complex when there are several valid ways to proceed but outcomes are not predictable in detail.  Chaotic is when the context is too turbulent to identify a path forward.  A loose analogy may be used to describe these differences: simple is like following a recipe, complicated like sending a rocket to the moon, complex like raising a child, and chaotic is like the game “Pin the Tail on the Donkey.”  The Liberating Structures Matching Matrix in Chapter 5 can be used as the first step to clarify the nature of a challenge and avoid the mismatches between problems and solutions that are frequently at the root of chronic, recurring problems.

Organizing and charting a team’s progress can be important in ensuring its success. SQUID (Sequential Question and Insight Diagram) is a great model that allows a team to effectively switch between giving questions and answers and develop the skills they need to stay on track throughout the process. 

Begin with two different colored sticky notes – one for questions and one for answers – and with your central topic (the head of the squid) on the board. Ask the group to first come up with a series of questions connected to their best guess of how to approach the topic. Ask the group to come up with answers to those questions, fix them to the board and connect them with a line. After some discussion, go back to question mode by responding to the generated answers or other points on the board.

It’s rewarding to see a diagram grow throughout the exercise, and a completed SQUID can provide a visual resource for future effort and as an example for other teams.

16. Speed Boat

To continue with our nautical theme, Speed Boat is a short and sweet activity that can help a team quickly identify what employees, clients or service users might have a problem with and analyze what might be standing in the way of achieving a solution.

Methods that allow for a group to make observations, have insights and obtain those eureka moments quickly are invaluable when trying to solve complex problems.

In Speed Boat, the approach is to first consider what anchors and challenges might be holding an organization (or boat) back. Bonus points if you are able to identify any sharks in the water and develop ideas that can also deal with competitors!

17. The Journalistic Six

Some of the most effective ways of solving problems is by encouraging teams to be more inclusive and diverse in their thinking.

18. LEGO Challenge

Now for an activity that is a little out of the (toy) box. LEGO Serious Play is a facilitation methodology that can be used to improve creative thinking and problem-solving skills. 

The LEGO Challenge includes giving each member of the team an assignment that is hidden from the rest of the group while they create a structure without speaking.

What the LEGO challenge brings to the table is a fun working example of working with stakeholders who might not be on the same page to solve problems. Also, it’s LEGO! Who doesn’t love LEGO!

19. What, So What, Now What?

If not carefully managed, the problem identification and problem analysis stages of the problem-solving process can actually create more problems and misunderstandings.

The What, So What, Now What? problem-solving activity is designed to help collect insights and move forward while also eliminating the possibility of disagreement when it comes to identifying, clarifying, and analyzing organizational or work problems. 

Facilitation is all about bringing groups together so that might work on a shared goal and the best problem-solving strategies ensure that teams are aligned in purpose, if not initially in opinion or insight.

Throughout the three steps of this game, you give everyone on a team to reflect on a problem by asking what happened, why it is important, and what actions should then be taken. 

This can be a great activity for bringing our individual perceptions about a problem or challenge and contextualizing it in a larger group setting. This is one of the most important problem-solving skills you can bring to your organization.

W³ – What, So What, Now What?   #issue analysis   #innovation   #liberating structures   You can help groups reflect on a shared experience in a way that builds understanding and spurs coordinated action while avoiding unproductive conflict. It is possible for every voice to be heard while simultaneously sifting for insights and shaping new direction. Progressing in stages makes this practical—from collecting facts about What Happened to making sense of these facts with So What and finally to what actions logically follow with Now What . The shared progression eliminates most of the misunderstandings that otherwise fuel disagreements about what to do. Voila!

20. Journalists  

Problem analysis can be one of the most important and decisive stages of all problem-solving tools. Sometimes, a team can become bogged down in the details and are unable to move forward.

Journalists is an activity that can avoid a group from getting stuck in the problem identification or problem analysis stages of the process.

In Journalists, the group is invited to draft the front page of a fictional newspaper and figure out what stories deserve to be on the cover and what headlines those stories will have. By reframing how your problems and challenges are approached, you can help a team move productively through the process and be better prepared for the steps to follow.

21. Mindspin

By doing multiple rounds, your team can begin with a free generation of possible solutions before moving on to developing those solutions and encouraging further ideation.

22. Improved Solutions

By going from simple notes to a crazy 8s round that involves rapidly sketching 8 variations on their ideas before then producing a final solution sketch, the group is able to iterate quickly and visually. Part of the liberating structures toolkit, 15% solutions is a problem-solving technique that focuses on finding and implementing solutions quickly. A process of iterating and making small changes quickly can help generate momentum and an appetite for solving complex problems.

Problem-solving strategies can live and die on whether people are onboard. Getting some quick wins is a great way of getting people behind the process.   

It can be extremely empowering for a team to realize that problem-solving techniques can be deployed quickly and easily and delineate between things they can positively impact and those things they cannot change.

At a minimum, these will create momentum, and that may make a BIG difference.  15% Solutions show that there is no reason to wait around, feel powerless, or fearful. They help people pick it up a level. They get individuals and the group to focus on what is within their discretion instead of what they cannot change.  With a very simple question, you can flip the conversation to what can be done and find solutions to big problems that are often distributed widely in places not known in advance. Shifting a few grains of sand may trigger a landslide and change the whole landscape.

25. How-Now-Wow Matrix

The problem-solving process is often creative, as complex problems usually require a change of thinking and creative response in order to find the best solutions. While it’s common for the first stages to encourage creative thinking, groups can often gravitate to familiar solutions when it comes to the end of the process. 

When selecting solutions, you don’t want to lose your creative energy! The How-Now-Wow Matrix from Gamestorming is a great problem-solving activity that enables a group to stay creative and think out of the box when it comes to selecting the right solution for a given problem.

Problem-solving techniques that encourage creative thinking and the ideation and selection of new solutions can be the most effective in organisational change. Give the How-Now-Wow Matrix a go, and not just for how pleasant it is to say out loud.

Activities that invite critical thinking while remaining simple are invaluable. Use the Impact and Effort Matrix to move from ideation and towards evaluating potential solutions before then committing to them.

Check-in / Check-out is a great way to begin and/or bookend a problem-solving workshop. Checking in to a session emphasizes that everyone will be seen, heard, and expected to contribute. 

If you are running a series of meetings, setting a consistent pattern of checking in and checking out can really help your team get into a groove. We recommend this opening-closing activity for small to medium-sized groups though it can work with large groups if they’re disciplined!

30. Show and Tell

You might remember some version of Show and Tell from being a kid in school and it’s a great problem-solving activity to kick off a session.

Asking participants to prepare a little something before a workshop by bringing an object for show and tell can help them warm up before the session has even begun! Games that include a physical object can also help encourage early engagement before moving onto more big-picture thinking.

By asking your participants to tell stories about why they chose to bring a particular item to the group, you can help teams see things from new perspectives and see both differences and similarities in the way they approach a topic. Using warm-up games that help build trust and connection while also allowing for non-verbal responses can be great for easing people into the problem-solving process and encouraging engagement from everyone in the group. Constellations is great in large spaces that allow for movement and is definitely a practical exercise to allow the group to see patterns that are otherwise invisible.

32. Draw a Tree

Problem-solving games that help raise group awareness through a central, unifying metaphor can be effective ways to warm-up a group in any problem-solving model.

Draw a Tree is a simple warm-up activity you can use in any group and which can provide a quick jolt of energy. Start by asking your participants to draw a tree in just 45 seconds – they can choose whether it will be abstract or realistic. 

Once the timer is up, ask the group how many people included the roots of the tree and use this as a means to discuss how we can ignore important parts of any system simply because they are not visible.

All problem-solving strategies are made more effective by thinking of problems critically and by exposing things that may not normally come to light. Warm-up games like Draw a Tree are great in that they quickly demonstrate some key problem-solving skills in an accessible and effective way.

How do I conclude a problem-solving process?

All good things must come to an end. With the bulk of the work done, it can be tempting to conclude your workshop swiftly and without a moment to debrief and align. This can be problematic in that it doesn’t allow your team to fully process the results or reflect on the process.

At the end of an effective session, your team will have gone through a process that, while productive, can be exhausting. It’s important to give your group a moment to take a breath, ensure that they are clear on future actions, and provide short feedback before leaving the space. 

The primary purpose of any problem-solving method is to generate solutions and then implement them. Be sure to take the opportunity to ensure everyone is aligned and ready to effectively implement the solutions you produced in the workshop.

Remember that every process can be improved and by giving a short moment to collect feedback in the session, you can further refine your problem-solving methods and see further success in the future too.

33. One Breath Feedback

Maintaining attention and focus during the closing stages of a problem-solving workshop can be tricky and so being concise when giving feedback can be important. It’s easy to incur “death by feedback” should some team members go on for too long sharing their perspectives in a quick feedback round. 

One Breath Feedback is a great closing activity for workshops. You give everyone an opportunity to provide feedback on what they’ve done but only in the space of a single breath. This keeps feedback short and to the point and means that everyone is encouraged to provide the most important piece of feedback to them.

Matrices feature as part of many effective problem-solving strategies and with good reason. They are easily recognizable, simple to use, and generate results.

The Who What When Matrix is a great tool to use when closing your problem-solving session by attributing a who, what and when to the actions and solutions you have decided upon. The resulting matrix is a simple, easy-to-follow way of ensuring your team can move forward. 

Great solutions can’t be enacted without action and ownership. Your problem-solving process should include a stage for allocating tasks to individuals or teams and creating a realistic timeframe for those solutions to be implemented or checked out. Use this method to keep the solution implementation process clear and simple for all involved.

35. Response cards

Group discussion can comprise the bulk of most problem-solving activities and by the end of the process, you might find that your team is talked out!

Depending on the needs of the group, giving an alternative can help ensure everyone can contribute to your problem-solving model in the way that makes the most sense for them.

Response Cards is a great way to close a workshop if you are looking for a gentle warm-down and want to get some swift discussion around some of the feedback that is raised.

Your list of techniques for problem solving can be helpfully extended by adding TRIZ to the list of techniques. TRIZ has 40 problem solving techniques derived from methods inventros and patent holders used to get new patents. About 10-12 are general approaches. many organization sponsor classes in TRIZ that are used to solve business problems or general organiztational problems. You can take a look at TRIZ and dwonload a free internet booklet to see if you feel it shound be included per your selection process.

5 steps (and 4 techniques) for effective problem solving.

Problem solving is the process of reviewing every element of an issue so you can get to a solution or fix it. Problem solving steps cover multiple aspects of a problem that you can bring together to find a solution. Whether that’s in a group collaboratively or independently, the process remains the same, but the approach and the steps can differ.

To find a problem solving approach that works for you, your team, or your company, you have to take into consideration the environment you’re in and the personalities around you.

Knowing the characters in the room will help you decide on the best approach to try and ultimately get to the best solution.

5 problem solving steps, 4 techniques to encourage problem solving, the bottom line.

No matter what the problem is, to solve it, you nearly always have to follow these problem solving steps. Missing any of these steps can cause the problem to either resurface or the solution to not be implemented correctly.

Once you know these steps, you can then get creative with the approach you take to find the solutions you need.

1. Define the Problem

You must define and understand the problem before you start, whether you’re solving it independently or as a group. If you don’t have a single view of what the problem is, you could be fixing something that doesn’t need fixing, or you’ll fix the wrong problem.

Spend time elaborating on the problem, write it down, and discuss everything, so you’re clear on why the problem is occurring and who it is impacting.

Once you have clarity on the problem, you then need to start thinking about every possible solution . This is where you go big and broad, as you want to come up with as many alternative solutions as possible. Don’t just take the first idea; build out as many as you can through active listening, as the more you create, the more likely you’ll find a solution that has the best impact on the team.

3. Decide on a Solution

Whichever solution you pick individually or as a team, make sure you think about the impact on others if you implement this solution. Ask questions like:

  • How will they react to this change?
  • Will they need to change anything?
  • Who do we need to inform of this change?

4. Implement the Solution

At this stage of problem solving, be prepared for feedback, and plan for this. When you roll out the solution, request feedback on the success of the change made.

5. Review, Iterate, and Improve

Making a change shouldn’t be a one time action. Spend time reviewing the results of the change to make sure it’s made the required impact and met the desired outcomes.

Make changes where needed so you can further improve the solution implemented.

Each individual or team is going to have different needs and may need a different technique to encourage each of the problem solving steps. Try one of these to stimulate the process.

1-2-4 All Approach + Voting

The 1-2-4-All is a good problem solving approach that can work no matter how large the group is. Everyone is involved, and you can generate a vast amount of ideas quickly.

Ideas and solutions are discussed and organized rapidly, and what is great about this approach is the attendees own their ideas, so when it comes to implementing the solutions, you don’t have more work to gain buy-in.

As a facilitator, you first need to present the group with a question explaining the problem or situation. For example, “What actions or ideas would you recommend to solve the company’s lack of quiet working areas?”

With the question clear for all to see, the group then spends 5 minutes to reflect on the question individually. They can jot down their thoughts and ideas on Post-Its.

Now ask the participants to find one or two other people to discuss their ideas and thoughts with. Ask the group to move around to find a partner so they can mix with new people.

Ask the pairs to spend 5 minutes discussing their shared ideas and thoughts.

Next, put the group into groups of two or three pairs to make groups of 4-6. Each group shouldn’t be larger than six as the chances of everyone being able to speak reduces.

Ask the group to discuss one interesting idea they’ve heard in previous rounds, and each group member shares one each.

The group then needs to pick their preferred solution to the problem. This doesn’t have to be voted on, just one that resonated most with the group.

Then ask for three actions that could be taken to implement this change.

Bring everyone back together as a group and ask open questions like “What is the one thing you discussed that stood out for you?” or “Is there something you now see differently following these discussions?”

By the end of the session, you’ll have multiple approaches to solve the problem, and the whole group will have contributed to the future solutions and improvements.

The Lightning Decision Jam

The Lightning Decision Jam is a great way to solve problems collaboratively and agree on one solution or experiment you want to try straight away. It encourages team decision making, but at the same time, the individual can get their ideas and feedback across. [1]

If, as a team, you have a particular area you want to improve upon, like the office environment, for example, this approach is perfect to incorporate in the problem solving steps.

The approach follows a simple loop.

Make a Note – Stick It on The Wall – Vote – Prioritize

Using sticky notes, the technique identifies major problems, encourages solutions, and opens the group up for discussion. It allows each team member to play an active role in identifying both problems and ways to solve them.

Mind Mapping

Mind mapping is a fantastic visual thinking tool that allows you to bring problems to life by building out the connections and visualizing the relationships that make up the problem.

You can use a mind map to quickly expand upon the problem and give yourself the full picture of the causes of the problem, as well as solutions [2] .

Problem Solving with Mind Maps (Tutorial) - Focus

The goal of a mind map is to simplify the problem and link the causes and solutions to the problem.

To create a mind map, you must first create the central topic (level 1). In this case, that’s the problem.

Next, create the linked topics (level 2) that you place around and connect to the main central topic with a simple line.

If the central topic is “The client is always changing their mind at the last minute,” then you could have linked topics like:

  • How often does this happen?
  • Why are they doing this?
  • What are they asking for?
  • How do they ask for it?
  • What impact does this have?

Adding these linking topics allows you to start building out the main causes of the problem as you can begin to see the full picture of what you need to fix. Once you’re happy that you’ve covered the breadth of the problem and its issues, you can start to ideate on how you’re going to fix it with the problem solving steps.

Now, start adding subtopics (level 3) linking to each of the level 2 topics. This is where you can start to go big on solutions and ideas to help fix the problem.

For each of the linked topics (level 2), start to think about how you can prevent them, mitigate them, or improve them. As this is just ideas on paper, write down anything that comes to mind, even if you think the client will never agree to it!

The more you write down, the more ideas you’ll have until you find one or two that could solve the main problem.

Once you run out of ideas, take a step back and highlight your favorite solutions to take forward and implement.

The 5 Why’s

The five why’s can sound a little controversial, and you shouldn’t try this without prepping the team beforehand.

Asking “why” is a great way to go deep into the root of the problem to make the individual or team really think about the cause. When a problem arises, we often have preconceived ideas about why this problem has occurred, which is usually based on our experiences or beliefs.

Start with describing the problem, and then the facilitator can ask “Why?” fives time or more until you get to the root of the problem. It’s tough at first to keep being asked why, but it’s also satisfying when you get to the root of the problem [3] .

The 5 Whys

As a facilitator, although the basic approach is to ask why, you need to be careful not to guide the participant down a single route.

To help with this, you can use a mind map with the problem at the center. Then ask a why question that will result in multiple secondary topics around the central problem. Having this visual representation of the problem helps you build out more useful why questions around it.

Once you get to the root of the problem, don’t forget to be clear in the actions to put a fix in place to resolve it.

To fix a problem, you must first be in a position where you fully understand it. There are many ways to misinterpret a problem, and the best way to understand them is through conversation with the team or individuals who are experiencing it.

Once you’re aligned, you can then begin to work on the solutions that will have the greatest impact through effective problem solving steps.

For the more significant or difficult problems to solve, it’s often advisable to break the solution up into smaller actions or improvements.

Trial these improvements in short iterations, and then continue the conversations to review and improve the solution. Implementing all of these steps will help you root out the problems and find useful solutions each time.

When it comes to solving a problem, organizations want to get to the root cause of the problem, as quickly as possible. WHAT IS STRUCTURED PROBLEM-SOLVING?

Structured problem-solving is a disciplined approach that breaks down the problem-solving process into discrete steps with clear objectives. This method enables you to tackle complex problems, while ensuring you’re resolving the right ones. It also ensures that you fully understand those problems, you've considered the reasonable solutions, and are effectively implementing and sustaining them.

WHAT IS A STRUCTURED PROBLEM-SOLVING METHODOLOGY?

A structured problem-solving methodology is a technique that consists of a series of phases that a project must pass through before it gets completed. The goal of a methodology is to highlight the intention behind solving a particular problem and offers a strategic way to resolve it. WHAT ARE THE BEST PROBLEM-SOLVING METHODOLOGIES?

That depends on the problem you’re trying to solve for your improvement initiative. The structure and discipline of completing all the steps in each methodology is more important than the specific methodology chosen. To help you easily visualize these methodologies, we’ve created the Periodic Table of Problem-Solving Methodologies. Now let’s cover two important methodologies for successful process improvement and problem prevention: DMAIC and 8D .

DMAIC Methodology

8D is known as the Eight Disciplines of problem-solving. It consists of eight steps to solve difficult, recurring, or critical problems. General Problem-solving Process

Introduction

The following is a general problem-solving process that characterizes the steps that can be followed by any discipline when approaching and rationally solving a problem. When used in conjunction with reasoning and decision-making skills, the process works well for one or more participants. Its main purpose is to guide participants through a procedure for solving many types of problems that have a varying level of complexity.

More importantly, the process is both descriptive and prescriptive. This means it can be used to look at past, present, and potential future problems and their solutions in a clear systematic way that is consistent and able to be generalized. At each step along the way to a solution, various types of research must be conducted to successfully accomplish the steps of the process and thus arrive at an effective solution that is viable. A description of research follows the problem solving process. In both the problem solving and research processes, good decision-making, critical-thinking and self-assessment is vital to a high quality result. At each step in the process, the problem-solver may need to go back to earlier steps and reexamine decisions made. It is this revisiting of earlier choices that make the process iterative and allows for improvement of the final outcomes.

Steps in the General Problem-solving Process

  • Become aware of the problem
  • Define the problem
  • Choose the particular problem to be solved
  • Identify potential solutions
  • Evaluate the valid potential solutions to select the best one
  • Develop an action plan to implement the best solution

Become Aware of the Problem

The first step of any problem-solving process is becoming aware. This awareness can be generated from inside or outside the individual. Many times the awareness is part of a stated task or assignment given to the individual by someone else. In other cases, a person can observe a specific problem or a clear gap in knowledge that they feel must be addressed. In the end, as long as a problem is perceived by oneself or others, awareness of this problem is achieved. However, the level of awareness and the research associated with this level is vital to the initiation of the problem solving process.

Define the Problem

After the problem is recognized, research is conducted. Initially, research must be done to help define the problem as well as identify the assumptions being made and determine the parameters of the situation.

In the end, the main purpose of this step is to evaluate the constraints on the problem and the problem solver to better understand the goals that are trying to be reached. Once these goals are identified, the objectives that must be attained in order to reach the goals can be specified and utilized to help narrow the scope of the problem. Once the goals and objectives are clearly understood, the problem to be solved can be selected. An easy way to think of goals and objectives is that goals are what you hope to achieve while objectives are how you will go about accomplishing the goal.

Just as research might have been the impetus for engaging in the problem solving process—it made the problem-solver aware—research is vital to the specification of parameters and assumptions. The heart of this step is the series of decisions made to narrow the scope of the problem made by the problem-solver. Parameters are those factual boundaries and constraints set by the problem statement or discovered through research. Assumptions by contrast are those constraints that the problem-solver sets without having incontrovertible factual backing for those decisions. A clear understanding of the assumptions being made when engaging in the process is important. If an unsatisfactory outcome is reached, it may be necessary to adjust these assumptions. Even if the final solution is arrived at, knowing one’s assumptions assists the problem-solver in explaining and defending their conclusions.

Choose Which Problem to Be Solved

Once a goal and set of objectives has been specified and the parameters and assumptions have been identified, it is necessary to choose a particular problem to solve. Any large problem can be broken into smaller problems that are in turn broken into even smaller problems to be addressed. Each problem is an achievable goal that consists of objectives. Each of these objectives is a sub-problem that must be solved first in order to solve the larger overarching problem.

There are many different reasons to choose a particular problem to solve. It is important to do risk assessment on the problems involved and examine why the problem is being solved. There are many reasons why a particular problem is chosen as the one to solve. For example, the problem might be the most important, most immediate, most far reaching, or most politically important at the moment. Whatever the choice, the individual or group must have clear reasons why they choose the problem to be solved.

Once the aspects of the problem are known, the problem must be phrased as a question that each solution can answer affirmatively. An example of a problem statement might be "How might I increase the use of problem solving techniques by college graduates of four year universities in America today?" This specific type of question has four separate parts: question statement, active verb, object, and parameters and assumptions.

The first part is the question statement which transforms the problem into a question to be answered. It takes the form "How might I" or "In what ways might I." If the process is being undertaken by a group, it should be phrased as we instead of I. At times, an individual or a group may examine an issue concerning a third party. For example, students may work on problems facing their institution or that must be handled by the government. In this case, the question might become, "how might our school," or "In what way might the United States government." In all of these cases, the object is to create a question that must be answered as well as specify the group who is designated to answer it. Each solution must then apply to that group and be able to be accomplished by them as well.

            Next is the active verb or the action used to solve the problem. Some of the most useful of these active verbs are the ones that describe change without specifying an absolute end or any one action. For example: Accelerate, alleviate, broaden, increase, minimize, reduce, and stabilize. It is important to realize that the stronger the verb, the more difficult it might be to accomplish workable solutions. For example, it is easier to reduce crime than to eliminate it. Keep this in mind when choosing verbs because verb choice is vital to good solution finding. If necessary, two or more verbs can be used and should be separated by the following conjunctions: And, Or, or And/Or. To assist in the verb choice process, some active verbs are listed below:

Figure 2 is a list action verbs that can be used when formulating a problem statement.

            The third part of the problem statement is the object of the sentence that relates to the problem being solved. The object states what is being acted upon by the verb to help solve the problem. Each solution must directly or indirectly affect this object. In our earlier statement, "How might I increase the use of problem solving techniques by college graduates of four year universities in America today?" the object is "use of problem solving."

            Finally, the parameters and assumptions that are bounding the solution are listed. These help to focus the solutions that are generated. Though parameters are not necessary, they are often useful to help limit and focus the scope of the process. Be careful not to leave too broad a problem. Broad problems lead to a wide number of solutions that can be difficult to choose between and implement with weak or ineffectual results. At the same time, an overly narrow problem statement can lead to a small number of solutions that provide little useable results. In our example, "college graduates of four year universities in America today?" are the parameters. This is identified with the conjunction ‘by’ and is used to mark who should have the use of problem solving increased.

            Once the problem statement is phrased properly, solutions can be generated. However, it is important to note that this statement might have to be modified as more research becomes available or as the remainder of the process is worked through. As the process is iterated, small modifications to the problem statement can be made and refinements in the scope and specificity accomplished through changes in the verb, object and parameters.

Identify Potential Solutions

Once the problem statement has been chosen, it is necessary to generate potential solutions. This is the most creative portion of the process. Even so, conducting research into existing solutions to the problem or similar problems is helpful to generate workable solutions. The main criteria for judging solutions in this step is simply whether or not they answer the problem statement with a ‘yes.’ At this point, it may also be possible to eliminate some solutions because they do not agree with commonly held moral and ethical guidelines. Even though not stated specifically, these guidelines are understood and assumed to be upheld when reviewing solutions. For example, a solution to global pollution might be to kill every human. This is obviously not a good solution even though it would give a ‘yes’ answer to the question of "How might we minimize global air pollution caused by humans?"

When working in groups, it is important to work together to generate solutions. Also, it should be realized that the solution process takes time depending upon the problem complexity. At this point, do not judge solutions for more than their ability to answer the stated problem questions with a "yes" because they will be evaluated more closely in the next step. Many times it is possible to use discarded solutions to develop new ideas for solutions. However, it is important to be able to distinguish between similar solutions. Saying the same thing in ten different ways may not be ten different solutions. Try to group similar solutions together. If all the solutions fall into one group, then perhaps the best solution is to implement that group with different variations for different cases of the problems. Just as there are many unique problems, the solutions to these problems are all unique and need to be adapted to the particular situations being discussed. This will be addressed in the last section of the problem solving process.

Evaluate the Valid Potential Solutions to Select a Best Solution

Once a list of potential solutions has been generated, the evaluation process can begin. First, a list of criteria for judging all solutions equally must be chosen. It is vital to eliminate personal bias towards particular solutions as well as to utilize a consistent set of criteria to evaluate all solutions fairly. For example: most cost effective, most socially acceptable, most easily implemented, most directly solves the problem, most far reaching effects, most lasting effects, least government intervention required, least limiting to development, or quickest to implement. It is important to have research and logical reasons for the criteria chosen as well as factual support for the rankings given to a particular solution for each criteria.

Once the criteria are chosen, they should be given a weighting. In most cases, all the criteria have the same weight. However, it is possible to give other weightings to criteria so that a particular factor is seen as more important. Many times, the cost, time to complete, or political nature of a project is more important than other factors and so that criteria may have a higher ranking than others used to judge.

            Once the criteria are chosen and weighted, all qualified solutions must then be ranked. Two types of procedures for ranking exist. If the number of solutions is large, usually greater than ten, an independent ranking must be conducted to narrow the number of choices. Each solution is listed along one side of a grid and then given a score for each criteria from 1-5 where 5 is the highest (other ranges can be used). The rankings for the various criteria are then totaled and a score for each solution is reported. These scores are compared to create a subset of solutions that have the highest score.

            If the number of solutions is initially small or the independent ranking has been conducted, the remaining solutions are placed into a grid with the criteria for a comparative analysis. Though all the solutions may be seen as good, the comparative analysis gives the best solution. The total number of solutions listed gives the range of numbers for each criteria. For example, if there are six (6) solutions, then the rankings will go from 1-6 with 6 being the highest. Each solution is ranked for each criteria in comparison to the other solutions for that criteria. However, within a criteria no two solutions can have the same number. If two are equal, the adjacent numbers should be added and then divided by 2. The result is then placed in the space for each solution. See the charts below for an example. If the question being asked was "How might we control development in order to preserve the integrity and character of the town of Bedminster?"

Re-Zoning

Re-zone to eliminate large high-density developments.

Committee

Form a committee to evaluate the impact of proposed development and present it in town meetings scheduled specifically for it to be voted on by town residents.

Developer responsibility

Make developers responsible for civil improvements made necessary by their development.

Building rights Forfeited

Allow forfeit of building rights to the township as a tax write-off so that upon eventual sale, the parcel will be sold whole and never developed.

Purchase rights

Purchase of building rights from private landowner by township.

Donation as ‘Greenway’

Donation of a piece of land in a chain of parcels that provide a continuous stretch of land for wildlife to travel.

Figure 5 is a comparative analysis of the solutions from the table in figure 6 based upon the listed criteria shown in figure 7 for the problem stated earlier. The values used for scoring range from 6 as most satisfies criteria to 1 that least satisfies criteria.

            Once all the solutions are ranked for all criteria and the weighting is applied appropriately, the scores for each solution are totaled. The highest score is then the best solution. If two solutions are close in score then there may be two solutions that are equally as good but differ in their strong points.

            It is important to remember that the criteria that are used to judge the solutions are reflective of the choices being made. Each criteria is a ruler or a gauge by which to measure an outcome. Different rulers will yield different results so be sure to choose the proper rulers as well as use them properly. In order to choose the correct ruler and interpret it in the correct way, it is necessary to understand many different disciplines and the tools they use. In the end, however, each individual must have good decision-making skills to choose and use criteria.

Develop an Action Plan to Implement the Solution

After selecting the best solution, it is necessary to give some thought to the way in which it might be implemented. Giving insight into funding, potential problems with implementing the solution, and the time frame of the solution is necessary for any workable solution to a problem. Not all solutions can be implemented. Unforeseen problems may arise as solutions are tested and put to work. Many times, unexpected resistance to solutions can be encountered. Other times, unacceptable results can require that another solution be used.

In some circumstances the problem may have been originally selected incorrectly, have been misunderstood, or have changed as a result of research or altered circumstances. In the end, mistakes happen and the action plan helps the problem solver be prepared for such eventualities. In any event, the action plan can be used to make others aware of potential problems that might be faced while putting the selected solution into effect. Even when solving a current problem, this process will automatically assist the problem solver in thinking of potential problems and thus assist in avoiding unwanted outcomes. Whatever the outcome, it is vital to understand that the choices made during this entire process rely upon research.

Problem Solving - 3 Basic Steps

Don't complicate it.

Problems can be confusing. Your problem-solving process shouldn’t make them more confusing. With a variety of different tools available, it’s common for people in the same company to use different approaches and different terminology. This makes problem solving problematic. It shouldn’t be.

Some companies use 5Whys , some use fishbone diagrams , and some categorize incidents into generic buckets like " human error " and " procedure not followed ." Some problem-solving methods have six steps, some have eight steps and some have 14 steps. It’s easy to understand how employees get confused.

6-sigma is another widely recognized problem-solving tool. It has five steps with its own acronym, DMAIC: define, measure, analyze, improve and control. The first two steps are for defining and measuring the problem . The third step is the analysis . And the fourth and fifth steps are improve and control, and address solutions .

3 Basic Steps of Problem Solving

As the name suggests, problem solving starts with a problem and ends with solutions. The step in the middle is the analysis. The level of detail within a problem changes based on the magnitude of an issue, but the basic steps of problem solving remain the same regardless of the type of problem:

Step 2. analysis, step 3. solutions.

But these steps are not necessarily what everyone does. Some groups jump directly to solutions after a hasty problem definition. The analysis step is regularly neglected. Individuals and organizations don’t dig into the details that are essential to understand the issue. In the Cause Mapping® method, the point of root cause analysis is to reveal what happened within an incident—to do that digging.

Step 1. Problem

A complete problem definition consists of several different questions:

  • What is the problem?
  • When did it happen?
  • Where did it happen?
  • What was the total impact to each of the organization’s overall goals?

These four questions capture what individuals see as a problem, along with the specifics about the setting of the issue (the time and place), and, importantly, the overall consequences to the organization. The traditional approach of writing a problem description as a few sentences doesn’t necessarily capture the information needed for a complete definition. Some organizations see their problem as a single effect, but that doesn’t reflect the nature of an actual issue since different negative outcomes can occur within the same incident. Specific pieces of information are captured within each of the four questions to provide a thorough definition of the problem.

The analysis step provides a clear explanation of an issue by breaking it down into parts. A simple way to organize the details of an incident is to make a timeline . Each piece of the incident in placed in chronological order. A timeline is an effective way to understand what happened and when for an issue.

Ultimately, the objective of problem solving is to turn the negative outcomes defined in step 1 into positive results. To do so, the causes that produced the unwanted outcomes must be identified. These causes provide both the explanation of the issue as well as control points for different solution options. This cause-and-effect approach is the basis of explaining and preventing a problem solving. It’s why cause-and-effect thinking is fundamental for troubleshooting, critical thinking and effective root cause analysis.

Many organizations are under-analyzing their problems because they stop at generic categories like procedure not followed, training less than adequate or management systems . This is a mistake. Learning how to dig a littler further, by asking more Why questions, can reveal significant insight about those chronic problems that people have come to accept as normal operations.

A Cause Map™ diagram provides a way for frontline personnel, technical leads and managers to communicate the details of an issue objectively, accurately and thoroughly. A cause-and-effect analysis can begin as a single, linear path that can be expanded into as much detail as needed to fully understand the issue.

Solutions are specific actions that control specific causes to produce specific outcomes. Both short-term and long-term solutions can be identified from a clear and accurate analysis. It is also important for people to understand that every cause doesn’t need to be solved. Most people believe that 15 causes require 15 solutions. That is not true. Changing just one cause along a causal path breaks that chain of events. Providing solutions on more than one causal path provides additional layers of protection to further reduce the risk of a similar issue occurring in the future.

The Basics of Problem Solving Don't Change

These three steps of problem solving can be applied consistently across an organization from frontline troubleshooters to the executives. First principles should be the foundation of a company’s problem-solving culture. Overlooking these basics erodes critical thinking. Even though the fundamentals of cause-and-effect don’t change, organizations and individuals continue to find special adjectives, algorithms and jargon appealing. Teaching too many tools and using contrived terms such as “true root causal factors” is a symptom of ignoring lean principles. Don’t do that which is unnecessary.

Your problems may be complex, but your problem-solving process should be clear and simple. A scientific approach that objectively explains what happened and why (cause and effect) is sound. It’s the basis for understanding and solving a problem – any problem. It works on the farm, in the power plant, at the manufacturing company and at an airline. It works for the cancer researcher and for the auto mechanic. It also works the same way for safety incidents, production losses and equipment failures. Cause and effect doesn’t change. Just test it.

Break the problem down. Problems are often complex with a lot of distracting information. The trick is to identify key parts of the problem and, if necessary, break it down into smaller problems that you can solve individually.

Visualize the problem. If the problem you’re dealing with is abstract or particularly complex, it can help to try to build a mental picture of it. For example, if your problem is with your sales software, visually map out the elements of the program and how you use it. This lets you see each step and pinpoint where issues may originate.

Example: Your team’s sales productivity is lower than it should be. You investigate and realize that your sales process is disorganized, causing opportunities to slip through the cracks. You break the problem down to look at each part of the process and find that your sales reps don’t have a standardized way of tracking customer interactions.

Include every solution and narrow them down later. Begin by getting as many ideas written down as possible. This will get the creative juices flowing and help you consider all angles to develop a more effective solution.

Example: You send out your findings about the gaps in the sales process in advance and ask each sales team member to bring a few proposed solutions to share. During the meeting, you set a ground rule that you won't discuss or critique ideas until they’re all on the table. By the end, a series of solutions are suggested, including introducing new tools to track the customer journey, automate repetitive tasks and set follow-up reminders.

3. Decide on a single solution

Now that you have a list of solutions, it’s time to decide which are likely to be the most effective. To do this, you need to evaluate each in order until you have a short list of promising solutions.

However, when you’re dealing with large, serious issues, the trial-and-error approach is tantamount to guesswork and may introduce more problems than it fixes.

2. The 5 Whys

The 5 Whys process is a systematic problem-solving method with a simple premise: Keep asking “Why?” until you discover the root cause of an issue.

In good problem-solving, people will often try to solve a surface-level issue without investigating any deeper. The problem many surface-level problems are themselves caused by prior problems that went unchecked.

The 5 Whys process helps uncover these root causes. It also provides a framework for you to work through more complex problems. With the framework in place, it’s much easier to develop a plan to solve each part of the problem in turn.

How to use the 5 Whys:

Write down the surface-level problem.

Ask why the problem has occurred and write the answer below the original problem.

If the answer isn’t the root cause of the problem, repeat step 2 until you find the root (five times is usually all it takes, hence the name).

Here’s what this looks like in practice:

The overarching problem: You aren’t generating enough sales leads. Why #1: Your website isn’t receiving enough traffic. Why #2: Your website isn’t optimized for sales lead generation . Why #3: You don’t have any landing pages or effective calls-to-action (CTAs). Why #4: You haven’t allocated enough of your marketing budget to hire an in-house marketer or agency.

Once you find the root cause, you can easily develop a solution by working backward. In this example, you can clearly see that a potential solution to the overarching problem is to invest in a role that can drive website optimization for lead generation .

3. Problem tree analysis

Problem tree analysis is the process of mapping out the causes and effects of a problem. The causes become the roots of the tree, while the consequences become the branches. Once mapped out, the tree can be inverted to become a solution tree.

Here’s how a problem tree might look for a company struggling to move prospects past the sales demo in their sales process:

This format helps break a problem down into manageable chunks so you can prioritize key objectives. Here’s how to use problem tree analysis:

Identify and write down the problem. Write it in the center of a piece of paper in negative form (for example, “sales process stall after on-site demos”). This will be the “trunk” of the tree and is the focal issue.

Work out the causes of the problem. Write these below the problem and use arrows to connect them – these are the “roots” of the problem tree. Dig deeper to find whether each cause has further causes (you can use the 5 Whys process for this).

Write down the consequences of the problem above the cause. These are the “branches” and connect to the “trunk” in the same way that the “roots” do.

Analyze the tree to ensure it’s complete. If you’re certain that everything is covered, highlight the most serious causes and consequences, as well as the ones that are the easiest to address.

Create a solution (or objective) tree. Flip all negatives into positives. For example, the problem “sales process stall after on-site demo” would become the desired outcome “on-site demos help close deals”. Replace each cause and consequence with its positive counterpart to see how to correct the problem. Turning root causes into root solutions quickly establishes solution starting points.

Double-check your solution tree. Make sure each of your solutions is clear and realistic and there are no gaps between causes or consequences.

Implement a solution. Select your preferred solution and begin to work toward it using the solution tree as your blueprint.

4. SWOT analysis

SWOT analysis is a strategic planning and sales management technique that can also be used as an effective problem-solving strategy.

Start by identifying the problem and coming up with a list of solutions. You can then use SWOT analysis to determine which solution is most suitable for your situation:

What are its strengths? Why is this solution the best fit for the problem at hand? How does it solve the problem better than other solutions might?

What are its weaknesses? Are there any ways this solution is lacking? Can you do anything to remove or strengthen those weaknesses?

Does it open up any opportunities? Does this solution provide any further benefits or opportunities?

Does it introduce any threats? Are there any risks involved with this solution? Could it backfire in any way?

This will help you compare solutions and choose the best one.

This approach works best with complex problems that have multiple possible solutions as it helps you consider their potential impact within your organization.

5. Means-end analysis

Means-end analysis is a problem-solving strategy that involves working out what you need to do (the means) to get to a certain outcome (the end).

You start by defining both your current situation and your ideal situation. You then determine solutions to get from one to the other.

For example, say your problem is that you want to increase sales performance . Your starting point is your current sales metrics while the outcome (end) is the number of sales you want to reach.

Then, develop a list of likely obstacles that might prevent you from reaching your goal and devise solutions to overcome each.

In the above example, you might find that a competitor is offering better deals on their products. You can then devise the solution of creating a new sales promotion or focusing your messaging on a unique attribute of your product.

6. Consult an expert

While this isn’t a creative problem-solving methodology, it is effective.

When problems arise that are completely outside of your expertise, attempting to solve them yourself is often time-consuming and costly. Most organizations simply don’t have the time or resources to create detailed strategies for complex, highly specific problems.

In many industries, there are expert consultants you can hire to help you solve your issues in a fraction of the time that it would take you on your own.

You wouldn’t attempt to replace your home’s hot water system with no experience in plumbing, you’d call in an expert. Sometimes it’s best to approach complex problems with the same mentality.

7. Work from experience

Use your experience with similar or related past problems to work out a solution based on a calculated guess. Working from a framework or strategy you’ve already established (such as an algorithm or formula, often called a heuristic approach), is a mental shortcut that helps you come up with answers quickly.

For example, say a previous organization you worked for reduced customer complaints by having sales reps follow up with customers within one week of purchase. When your current company has an urgent need to improve customer feedback, you draw from your experience and propose implementing rapid follow-up. The team then compares the solution with your current problem to gauge whether it might help in this case, too.

Heuristics are a quick way to get to a solution, and though it may not be the optimal final solution, this is a helpful approach when you need a fast fix.

Supplemental strategies for optimal problem-solving

Here’s a list of general strategies that can be applied to any problem-solving technique to help you devise a better solution in less time.

Don’t reject any ideas (at first). Fully consider your options when coming up with a solution. Many solutions could work, but some will be quicker, cheaper or more effective than others. Introduce a mediator. If you have a sensitive issue like a personal conflict between two employees, it can help to introduce a neutral third party. A mediator can help reduce tensions and approach the conflict from an unbiased perspective.

Drop the assumptions. Assumptions can be one of the biggest obstacles to successful problem-solving. If you’re biased toward a particular solution or have unfounded presumptions about particular constraints, you may pass over effective solutions.

Reframe the problem as an opportunity. If you approach every problem with a negative mindset, you’ll think of the solution as an unwanted burden or cost. I thought I would share some work shared in the past.

Many years ago, when I first embarked on World Class Tools and Techniques and becoming a Management Consultant, I thought the business world would be perfect by 2020. Phew, I got that wrong!

Problems continue to plague companies and worse than that, companies still have the same problems repeating again and again. So here are some tips I learnt number of years ago.

1. Define The Problem

This is often where people struggle. They react to what they think the problem is. Instead, seek to understand more about why you think there’s a problem.

Ask yourself and others, the following questions:

  • What can you see that causes you to think there’s a problem?
  • Where is it happening?
  • How is it happening?
  • When is it happening?
  • With whom is it happening? (HINT: Don’t jump to “Who is causing the problem?” When we’re stressed, blaming is often one of our first reactions. To be an effective manager, you need to address issues more than people.)
  • Why is it happening?
  • Write down a description of the problem in terms of “The following should be happening, but isn’t …” or “The following is happening and should be: …” As much as possible, be specific in your description, including what is happening, where, how, with whom and why. (It may be helpful at this point to use a variety of research methods.

Defining complex problems:

If the problem still seems overwhelming, break it down by repeating steps 1-7 until you have descriptions of several related problems.

Verifying your understanding of the problems:

It helps a great deal to verify your problem analysis for conferring with a peer or someone else.

Prioritize the problems:

If you discover that you are looking at several related problems, then prioritize which ones you should address first.

Note the difference between “important” and “urgent” problems. Often, what we consider to be important problems to consider are really just urgent problems. Important problems deserve more attention. For example, if you’re continually answering “urgent” phone calls, then you’ve probably got a more “important” problem and that’s to design a system that screens and prioritizes your phone calls.

Understand your role in the problem:

Your role in the problem can greatly influence how you perceive the role of others. For example, if you’re very stressed out, it’ll probably look like others are too, and you may resort too quickly to blaming and reprimanding others. Or, you are feeling very guilty about your role in the problem and you may ignore the accountabilities of others.

2. Look at potential causes for the problem

  • It’s amazing how much you don’t know about what you don’t know. Therefore, in this phase, it’s critical to get input from other people who notice the problem and who are affected by it.
  • It’s often useful to collect input from other individuals one at a time (at least at first). Otherwise, people tend to be inhibited about offering their impressions of the real causes of problems.
  • Write down your opinions and what you’ve heard from others.
  • Regarding what you think might be performance problems associated with an employee; it’s often useful to seek advice from a peer or your supervisor in order to verify your impression of the problem.
  • Write down a description of the cause of the problem and in terms of what is happening, where, when, how, with whom and why.

3. Identify alternatives for approaches to resolve the problem

At this point, it’s useful to keep others involved (unless you’re facing a personal and/or employee performance problem). Brainstorm for solutions to the problem. Very simply put, brainstorming is collecting as many ideas as possible, and then screening them to find the best idea. It’s critical when collecting the ideas to not pass any judgment on the ideas — just write them down as you hear them. (A wonderful set of skills used to identify the underlying cause of issues is Systems Thinking.)

4. Select an approach to resolve the problem

When selecting the best approach, consider:

  • Which approach is the most likely to solve the problem for the long term?
  • Which approach is the most realistic to accomplish for now? Do you have the resources? Are they affordable? Do you have enough time to implement the approach?
  • What is the extent of risk associated with each alternative?

(The nature of this step, in particular, in the problem solving process is why problem solving and decision making are highly integrated.)

5. Plan the implementation of the best alternative (this is your action plan)

  • Carefully consider “What will the situation look like when the problem is solved?”
  • What steps should be taken to implement the best alternative to solving the problem? What systems or processes should be changed in your organization, for example, a new policy or procedure? Don’t resort to solutions where someone is “just going to try harder”.
  • How will you know if the steps are being followed or not? (these are your indicators of the success of your plan)
  • What resources will you need in terms of people, money and facilities?
  • How much time will you need to implement the solution? Write a schedule that includes the start and stop times, and when you expect to see certain indicators of success.
  • Who will primarily be responsible for ensuring implementation of the plan?
  • Write down the answers to the above questions and consider this as your action plan.
  • Communicate the plan to those who will be involved in implementing it and, at least, to your immediate supervisor.

(An important aspect of this step in the problem-solving process is continual observation and feedback.)

6. Monitor implementation of the plan

Monitor the indicators of success:

  • Are you seeing what you would expect from the indicators?
  • Will the plan be done according to schedule?
  • If the plan is not being followed as expected, then consider: Was the plan realistic? Are there sufficient resources to accomplish the plan on schedule? Should more priority be placed on various aspects of the plan? Should the plan be changed?

7. Verify if the problem has been resolved or not

One of the best ways to verify if a problem has been solved or not is to resume normal operations in the organization. Still, you should consider:

  • What changes should be made to avoid this type of problem in the future? Consider changes to policies and procedures, training, etc.
  • Lastly, consider “What did you learn from this problem solving?” Consider new knowledge, understanding and/or skills.
  • Consider writing a brief memo that highlights the success of the problem solving effort, and what you learned as a result. Share it with your supervisor, peers and subordinates.

This chapter examines the task-centred model to illustrate the application of problem-solving theory for social work intervention. First, it provides a brief description of the problem-solving model. Its historical development and key principles and concepts are presented. Next, the chapter offers a general overview of the crisis intervention model. The task-centred model and crisis intervention share principles and methods drawn from problem-solving theory. The remainder of the chapter focuses on the task-centred model. It reviews its historical background, viability as a framework for social work generalist practice, as well as its applicability with diverse client populations and across cultural settings. The structured steps that guide task-centred implementation throughout the helping process are described. A brief critical review of the model’s strengths and limitations is provided. The chapter concludes with a brief summary and some closing thoughts.

What is a Problem-Solving Approach?

The expression “Problem-Solving Approach” has been the talk of the town, where the town is the business world. What is this approach and why is it so popular?

At Near Partner, we have a lot of fun. We’re not just talking about running marathons together , having ping pong matches, or just overall loving our bond as a team . What connects us all is our love for what we do. But it is not always “fun and games”. We sometimes have stressful, time-sensitive situations to deal with. Situations where our clients have a problem in hands and need it fixed yesterday .

And, if a client has a problem, that becomes our problem to solve. Time to put on our problem-solving hats and apply our problem-solving approach.

Wait… what is a “problem-solving approach”?

As you have noticed, most recruiters seek “problem solvers”. Almost all career path advisors talk about problem-solving; while some call it a process, others brand it a method, and others name it a problem-solving approach. There are plenty of books, workshops and master classes dedicated problem solving. And it ranks among one of the 5 most requested skills for software engineers .

It’s also become a go-to expression, but its meaning is quite vague. For us, problem-solving is an integral part of life. We all do it, every day, in all sorts of environments and situations.

But , you might think, if problem solving is something we all do in our daily lives, at work, at home, and even in our social interactions, isn’t this whole “problem solving approach” just a new buzzword in the business world ? Hm, not exactly.

In a business context, having a problem-solving approach to complex challenges means using a shared, collaborative, and systematic approach (or method) to solve a problem, following a structure that works for the environment you find yourself in. It delivers quicker and more efficient results and brings many advantages to the business.

The advantages of adopting a problem-solving approach

Developing and implementing a problem-solving approach—adapted to each business, of course—is not just a way to simplify solving problems. It is, in fact, a way to look at problems, and roadmap on how to tackle them. These are the main benefits of having a problem-solving approach for businesses.

  • Provides a solution , justifiable, and most likely reliable.
  • Ensures consistency . And consistency is key. Businesses that promote consistency in their processes (such as problem solving) ensure that the entire team understands the approach to be used.
  • It doesn’t compromise innovation . Consistency is not the opposite of innovation but rather a complement. If you are sceptical, think about this: how can anyone improve something? That’s right: by knowing exactly what works and what doesn’t.
  • Leads to greater objectivity . A problem-solving approach is based on data, not opinions, which eliminates bias. Also, it increases focus on a particular problem which must be solved using a predefined sequence of steps. This minimizes clutter and noise of irrelevant discussions to the problem at hand.
  • Promotes collaboration between co-workers, teams and management by removing divisions, many of which are also created by bias and preconceptions.
  • Makes decision-making easier , because it not only helps teams reach a consensus but also because the solution is backed up by data—that is, facts.

Adopting a problem-solving approach, together with an Agile mindset , will get your teams ready to tackle anything.

Our Problem-solving approach

At Near Partner, we think of ourselves as problem solvers, not task-doers. And this reflects in everything we do, from who we hire to how we recruit, and to how we treat each other in the company. Our metric for success isn’t how many lines of code we write. Not even how many good lines of code we write. Our metric for success is how many problems we solve . It is important to give the perfect answer, but only if we are answering the correct question .

Whenever we need to tackle a problem, we follow a structure that can be divided into six stages:

1. Describing and quantifying the problem

We always start with questions: What seems to be the problem here? What is our client facing? What do they need, and what have they gotten instead? We keep asking until we have identified the problem exactly.

2. Identifying the root causes of the problem

After the initial questions, we move on to, yes, more questions: Is there a technical limitation? Is the problem architectural? Or is it due to lack of communication with the development team? Is the business analysis correct?

3. Defining a prototype solution

The development of our solution to a client’s problem also starts with questions: What can we do about it? Should we throw the application away and redo the whole thing? Should we use some other software development language like .NET, Java or OutSystems?

4. Testing and evaluating

When we get our prototype solution, we test it. Is it working perfectly? If not, let’s circle back and question some more, think some more, and test it again.

5. Starting rollout

After all is done, tested and verified, we start rollout. And this does not only mean setting the network up and getting the software rolling. It also means getting the whole team of our client on board, explaining how to, when to, and where to.

6. Documenting (and saving) for future reference

And just before we wrap it up, we take away the important bits: what we’d got to work with, what we’ve done, how our solution turned out. Then we keep it for future reference, and only then, we think “mission accomplished”.

Are these six steps carved in stone? Not at all. This is a basic process we follow, but the beauty of it is our problem-solving approach allows us to identify and pursuit opportunities to innovate, and to create alternative paths and ways to solve problems.

Solved problems are our success metric

At the end of the day, we don’t count how many lines of code we wrote, or how many people worked on a specific project. We count how many problems we solved, how many clients we’ve helped, and how much we’ve learned in doing so.
